03 / Financial scenario lab

First-year revenue.
Model the assumptions.

Net sales excl. VAT
Gross profit
Operating contribution*

*Operating contribution = net sales minus modeled variable landed costs and fixed costs. Excludes tax, financing, unexpected claims and capital expenditure. This is not a guaranteed profit forecast. The retail-equivalent price is discounted for B2B share before VAT is removed.

04 / Go-to-market plan

12 months. Three stages.

Months 1–3 · Validation

Confirm sanctions compliance, bank acceptance, shipping, certificates, supplier SKUs and sample quality. Launch Icelandic/English catalog and quote flow. Collect B2B letters of intent.

Months 4–6 · First orders

Small pilot inventory, sample kits, contractor outreach and localized landing pages. Track quote-to-order rate, landed costs and average basket size.

Months 7–9 · Acquisition

Publish installation guides, bathroom inspiration, local delivery FAQs and case studies. Test Google Ads only after supply and fulfillment are proven.

Months 10–12 · Scale decision

Compare product-level contribution, reorder frequency, inventory turnover and cash conversion before committing to a larger shipment.

05 / Measurement & risks

What we must verify.

Bank and sanctions clearance for Iranian origin; EN 14411/CE/DoP evidence; supplier and shipment insurance; actual FOB and freight quotations; customs and import VAT; product batch consistency; Icelandic customer delivery cost; competitor price freshness; native-language keyword demand; local return and consumer-rights terms.

KPIs: organic impressions, qualified inquiries, quote conversion, m² sold, average realized ISK/m², gross margin per SKU, breakage rate, delivery lead time and inventory aging.

06 / The Google playbook

How KASHI wins
on Google.

A brand-new domain section, no stock yet and strong incumbents. The plan is to avoid the head-on fight, win the searches where a visual, price-transparent tile supplier is genuinely more useful, and only push for volume once supply is proven.

Thesis 1

Skip the head terms. Own the tools.

“flísar” is held by Bauhaus, Húsasmiðjan, Flísabúðin, Álfaborg and Egill Árnason, all with years of authority. Year one is about long-tail intent where a calculator, a 3D room and visible prices answer the question better: how many m², price per m² 60×60, tiles for bathroom + heated floor, tiles for contractors.

Thesis 2

Real Icelandic URLs, not a toggle.

The EN/IS/FA switch on the pages is client-side. It is great for visitors but Google only indexes the English source. To rank in Icelandic, every priority page needs its own server-rendered URL under /is/ with hreflang and native-reviewed copy.

Thesis 3

Compliance gates the launch.

Iceland aligned with the EU's updated Iran restrictive measures in July 2026. Whether tile import and the payment route are permitted must be confirmed by customs, the bank and counsel before we invest in indexing, ads or stock. SEO work in Phase 0–1 is reversible; inventory is not.

Phased plan with gates
0

Weeks 0–2 · Gate & baseline

  • Written go/no-go on sanctions, banking, customs and VAT for Iranian-origin tile (see section 05).
  • Verify setai.no as a Domain property in Search Console; add Bing Webmaster Tools; GA4 with consent mode.
  • Keyword validation sprint: Google Keyword Planner (free in an Ads account), 20 manual SERP reviews, note which results are thin, outdated or price-less.
  • Decide indexing stance: keep / indexable but honest (“pre-launch, request a quote”), keep /seo/ noindex.
1

Weeks 2–8 · Technical foundation + Icelandic core

  • Server-rendered /is/ hub + 9 landing pages from the keyword table (flísar, gólfflísar, baðherbergisflísar, veggflísar, postulínsflísar, útiflísar, verð, 60x60, verktakar).
  • Calculator page as a standalone indexable tool: “Hversu margir fermetrar af flísum?”
  • Internal linking: catalog → landing pages → calculator → quote form; breadcrumbs; one H1 per page.
  • Performance pass: self-host and compress hero images (WebP/AVIF, srcset, width/height), preload the heading font, keep Three.js lazy-loaded.
2

Months 2–4 · Content engine & first authority

  • 12 cornerstone articles (see calendar below), each ending in a calculator or quote CTA.
  • Google Business Profile once there is a real Icelandic address or service-area setup.
  • Outreach: architects, interior designers, contractors (verktakar), renovation blogs; supplier citations; one press story: “KASHI” is the Persian word for tile, and the direct-import angle.
  • Collect structured testimonials and sample-kit photos; show real batches, not stock images.
3

Months 4–9 · Commerce & paid

  • Only with real, sellable SKUs: Merchant Center free listings, Product markup with true price/availability, returns and shipping pages.
  • Google Ads: brand + exact-match high-intent (“flísar 60x60 verð”, “flísar verktaka”) with a hard cap; judge by cost per qualified quote, not clicks.
  • Remarketing to calculator and 3D-room users.
4

Months 9–12 · Scale decision

  • Double down on the clusters with quote conversion; cut the rest.
  • Add English and Persian versions only for pages that proved demand (expats, diaspora, trade).
07 / Page & keyword map

One query,
one page.

“Competition” is a working hypothesis from SERP review, not measured difficulty. Replace it with Keyword Planner volumes and Search Console data after the week-2 baseline.

08 / Technical SEO audit

What is ready,
what is missing.

ItemStatusWhy it matters / next step
Canonical, Open Graph and Organization/WebSite JSON-LD on public pagesAdded 15 OctPrevents duplicate-URL confusion and gives clean link previews. No Product or price markup until goods are sellable.
Crawlability (robots.txt)OK/ is allowed. /seo/ carries noindex and stays private.
Sitemap entry for /HoldAdd /, /catalog/, /about/, /blog/, /contact/ to sitemap.xml when the Phase 0 go/no-go is positive.
Icelandic and Persian as indexable pagesTo buildClient-side translation is invisible to Google. Create /is/… with hreflang pairs and a self-referencing canonical per language.
Hero and campaign imagesTo fixRemote 2000px stock photos hurt LCP. Self-host compressed, sized WebP; add meaningful alt text.
3D showroom performanceLazyThree.js loads only near the section. Keep it that way and give it a text/image fallback for crawlers and low-end phones.
Legacy files under /Clean upstudio-v2.html, room-v2.js, studio-upgrade.js, whatsapp-widget.html are unused. Remove them so they cannot be indexed as thin duplicates.
Branding page indexingDecideIt is an internal concept book. Consider noindex so thin brand copy does not dilute the product pages.
Product / Offer structured dataHoldGoogle requires real price and availability. Marking up pre-launch “candidates” would be misleading.
Trust marks and certificates (CE, ISO, test labels)HoldShow only marks and documents we actually hold. CE belongs on the product and Declaration of Performance (in Icelandic for Iceland), not as a website badge. Pages now carry a “Documentation we will provide” section with status “pending”.
Search Console, Bing, GA4To set upNeeded for the baseline. Add the sc-domain:setai.no property and submit the sitemap after the gate.

10 / Milestones & KPIs

How we know
it is working.

Month 3

Baseline set in Search Console. Icelandic hub plus landing pages indexed. Calculator page live. At least 20 pages with impressions. Number of calculator sessions tracked.

Month 6

A first set of long-tail queries in the top 10. Non-brand clicks growing month on month. First qualified quote requests attributed to organic. Backlinks from at least 10 relevant domains.

Month 12

Organic quote requests produce a measurable share of orders. Cost per qualified quote from Ads is below the margin on an average order. Scale/stop decision by cluster.

Targets are planning milestones, not forecasts. Replace them with numbers after the week-2 baseline; search volume in Iceland is small, so the metric that counts is qualified quote requests, not traffic.

Biggest risks to this plan

Sanctions and payment

If the route is not cleared, there is nothing to rank for. Keep Phase 1 work reversible and delay Ads and stock.

Thin or over-promising pages

Pre-launch pages that imply availability can hurt trust and breach consumer rules. Keep “candidates, not stock” wording until it is true.

Translation quality

Machine-translated Icelandic ranks and converts poorly. Native review is a hard requirement before an /is/ page goes live.

Authority gap

New domain section, no backlinks. Expect months, not weeks. Link-worthy tools and real project proof are the shortcut.
